Evidence from assessment work

Quotes and longer stories from teams who asked for clearer onboarding reads, engagement signatures, or expansion definitions — including a few notes that were not entirely comfortable.

The assessment showed our “activation” event was firing on profile save, not on first transfer. We had been celebrating a step that said almost nothing about whether accounts stayed. The ranked fix list was blunt in places, which helped us stop debating secondary screens.

We expected a polished scorecard. Instead we got three behaviors that actually separated retained workspaces from quiet ones. One finding contradicted our favorite feature narrative — that part was uncomfortable, but useful.

— Marcus Lee, Growth lead, B2B scheduling product · Engagement Pattern Review

Duplicate “session_start” variants had been splitting our engagement reads for months. The audit named them, ranked severity, and proposed a naming set we could hand to engineering without another workshop marathon.

Sales and product finally share one expansion definition. Monthly reviews take less time because we stopped mixing seat invites with plan upgrades in the same chart.

Clarifying activation for a four-person product team

Onboarding Analytics Assessment · Nina Orth

Nina’s team shipped weekly but argued monthly about whether onboarding was “fine.” Daily actives looked steady; support tickets said new accounts felt lost after day one.

During the Onboarding Analytics Assessment we rebuilt the path from install to first project created. The largest drop sat between template picker and first save — an event that barely appeared in their old funnel because it was named inconsistently across iOS and web.

The report separated measurement repairs from experience changes. The team fixed naming and property gaps first, then simplified the template empty state. They did not adopt every experience suggestion in the same quarter, which was an honest constraint we noted in the walkthrough.

Three months later their activation definition matched what support considered a successful first session. That alignment, more than any single chart, reduced the circular debates.

Response time was fine; the report itself took a few careful reads. Some recommendations needed engineering capacity we did not have that quarter, so we staged them. The measurement fixes alone clarified our next release focus.

Separating habit theater from study engagement

Engagement Pattern Review · Jiwon Han

The education app’s leadership trusted a streak chart that rose even while lesson completion flattened. An Engagement Pattern Review compared retained subscribers with those who canceled after month two.

Retained accounts completed at least two lessons in their first week. Streak length alone did not predict stay rates once lesson completion was held constant.

The written brief kept streak tracking but moved it out of the primary engagement narrative. Content planning now opens with early lesson completion by cohort, not with open counts.

Jiwon noted that the review did not redesign the curriculum — it only changed which numbers steered the conversation. That scope match mattered for a busy operations calendar.

The mild pushback in the brief — that our streak metric rewarded logging in without studying — changed how we brief content. We still track streaks, but engagement reviews now lead with completed lessons.
